A factory may quote only the manufacturing interval, while the buyer needs the door-to-door duration. Ask the supplier to provide a timeline for each segment and identify which dates begin only after artwork, payment, packaging files, or color approval are complete. Record actual and promised dates for several comparable orders, then calculate the typical duration and the late-case duration. Seasonal planning should use the late-case duration for launch-critical stock rather than the shortest quoted estimate. Transit time also varies by route and service level, so it should be confirmed separately from factory capacity.

Use at least two comparable selling periods when available, separating baseline demand from campaign-driven spikes. Review weekly units sold by design, shape, size assortment, channel, country, price point, promotion, returns, and stockout periods. A stockout can make historical sales look lower than true demand, while a heavy promotion can make a normal design appear artificially strong. Map the commercial calendar backward from the required in-market date, including artwork approval, sampling, production, inspection, transport, and receiving. For new three-dimensional press-on designs, use analog products, preorder signals, advertising tests, and retailer commitments instead of treating an untested design as established demand. Forecast at SKU or design-family level because slow sellers and hero styles should not share one blanket buffer.

Start with the reorder point: expected demand during the replenishment lead time plus safety stock. A common planning model is safety stock equal to the desired service factor multiplied by demand variability during lead time. If reliable historical data is unavailable, use a scenario range instead: base demand, elevated seasonal demand, and a late-delivery case. Apply the buffer to the designs and packaging components most likely to constrain sales, rather than adding the same percentage to every SKU. Review inventory weekly during the season and reduce future purchase quantities when sell-through is below plan. Buffer stock is not a substitute for supplier reliability; excessive stock can create cash exposure, outdated packaging, and leftover trend-sensitive designs. Confirm the calculation with actual order history and the supplier's production schedule.

Ask what event starts the quoted lead time, which approvals can pause production, and which inputs the buyer must provide before scheduling begins. Clarify whether artwork revisions, color matching, size changes, packaging inserts, adhesive accessories, or mixed-SKU cartons require a new approval cycle. Request the planned production sequence, material availability status, inspection point, packing completion date, and escalation contact. Also ask how capacity is allocated during holiday peaks and how partial shipments are handled if one design falls behind. A capable discussion should distinguish standard stock from customized production and should not combine sample timing with bulk-order timing. Obtain these points in writing on the quotation or order confirmation so the commercial promise can be compared with actual performance.

Work backward from the date inventory must be available for sale, not from the holiday itself. Add the supplier's production interval, sample and artwork approval time, inspection, export processing, transit, customs allowance, receiving, and a contingency for late components or revisions. For a new collection, approve representative samples early enough to expose fit, finish, packaging, and color issues before the full order. Existing designs may require less development time, but they still need capacity confirmation because seasonal factory loading can change availability. Place an initial order when the demand signal and approved specifications are sufficiently firm, then consider a staged replenishment only if the supplier confirms capacity and the route supports the required arrival date. The correct cutoff is project-specific; it should be calculated from documented milestones rather than a generic holiday rule.

Use a controlled pilot that resembles the intended commercial order. Include the final design complexity, size assortment, packaging format, labeling, inspection standard, and shipping route where practical. Measure each milestone: quotation response, sample receipt, approval correction, production start, completion, inspection result, dispatch, and delivery. Compare promised dates with actual dates and document the reason for every variance. Evaluate batch consistency and packaging accuracy, not only whether the goods arrived. A small-scale customization capability can be useful for validating the process before a larger seasonal commitment, but the buyer should confirm MOQ, capacity reservation, and commercial terms for the next volume level. Scale only after the supplier demonstrates repeatable communication and timing under conditions similar to the planned launch.
